How online grocery delivery works in Pakistan (and why 30 minutes is possible)
Why Pakistan is ready for quick commerce
Three things changed in the last 24 months: smartphone penetration crossed 60%, JazzCash and Easypaisa made cash-free checkout normal, and Karachi traffic made the 30-minute promise more valuable than the discount.
That's why online grocery delivery in Pakistan went from niche to mainstream — and why delivery.pk built around it.
The dark store, explained
A dark store is a mini-warehouse — about 2,000 sq ft — stocked with the 2,000 SKUs that account for 90% of household grocery orders. No customers walk in. Pickers work off a tablet that maps the fastest aisle route. Most orders are bagged in under 90 seconds.
We operate dark stores in:
- Karachi — DHA, Gulshan, North Nazimabad, Bahadurabad
- Lahore — DHA, Gulberg, Johar Town
- Islamabad — F-7, F-10, I-8
Each store covers a 2.5 km radius — small enough to hit 30 minutes on a scooter, big enough to be profitable.
How a 30-minute order breaks down
- 0:00 — you tap "Place order"
- 0:30 — order hits the picker's tablet
- 2:00 — basket is packed and sealed
- 3:00 — rider scans the bag, leaves the store
- 12–18 min — rider on the road
- 20–28 min — at your gate
The 2-minute buffer covers lift waits and "what was your apartment number again?"
Cold chain for dairy and meat
Milk, yogurt, meat, and frozen items live in 2–4°C refrigerators at the dark store. Riders carry insulated thermal bags that hold temperature for ~45 minutes — well within the delivery window. Meat is hand-cut at a halal-certified central kitchen each morning and trucked to dark stores by 8 am.
Why we don't charge surge pricing
Surge pricing works for ride-hailing because demand is unpredictable. Grocery demand has a clean daily curve (peak 6–9 pm), so we staff for the peak instead of pricing for it. Same price at 11 am and 8 pm.
What it costs us to deliver
Roughly:
- Picker time: Rs 18 per order
- Rider cost: Rs 90 per order (paid per delivery + tips)
- Bag + thermal liner: Rs 15
- Payment processing (cards/JazzCash): ~1.5%
